KeyCorp (KEY): The $191B Outlier
The Biggest Bank in Our Peer Group Earns Like the Rest — But Carries More Risk Than It Looks
Introduction
KeyCorp is one of the few large regional banks — at approximately $191 billion in assets — that earns like a community bank while running a capital markets and trust business on the side. It sits outside nearly every peer range in this study, but not in ways that signal distress. KeyCorp is simply built differently.
With roughly 25% of assets in securities (versus the typical peer allocation of 10–12%) and only 57% in loans, KeyCorp earns less on its earning assets than the community banks we usually analyze. Net interest margin of 2.88% runs about 50–70 basis points below the peer group’s 3.35–3.68% range. But what bridges the gap is a non-interest income stream that accounts for 26% of total revenue — more than twice the peer average of 10–13%. Trust and asset management fees, credit card revenue, mortgage banking, and other fee businesses provide an earnings stability that most community banks simply don’t have access to at their size.
The result: despite the structural NII headwind, return on assets has climbed from 0.55% in 2023 to 1.04% in 2026, now sitting within the peer range. Efficiency has tightened from a poor 69% to a solid 61.5%. The credit book — concentrated heavily in C&I at 58% of loans versus the peer norm of 15–22% — is performing exceptionally well, with classified loans at roughly half the peer average. The key risk flags are on the capital and interest rate side: regulatory capital ratios below the peer range, an outsized uninsured deposit base at 53.7% (versus peer 32–39%), and a repricing ratio of 32% — well below the peer range of 42–53% — suggesting the bank carries meaningful duration risk in its large securities portfolio. At an earnings yield of approximately 8.5%, the valuation appears fair given the profitability profile — though investors should weigh the elevated IRR and capital risk dimensions before concluding the price is fully compelling.
